A London fintech CTO called us in February. He had a board commitment to ship a payments product by July, a hiring freeze on UK perm headcount, and a nearshore arrangement in Bengaluru running three weeks behind on every sprint.


He needed six engineers, mobilised in five weeks, on a rate his CFO would sign off without a follow-up meeting.


By the end of March, four of those engineers were sat in our Kraków office. The remaining two were UK contractors. The product shipped on time. The blended rate landed 38% below his original UK-perm plan, and all four Polish hires have since been extended into rolling permanent contracts.


This is not an isolated story. It is the pattern that has made Poland the most-asked-about nearshore market in our pipeline this year.

The reason UK nearshore buyers are looking at Poland in 2026

Three forces have moved nearshore Poland from interesting to obvious in the last eighteen months.


Rate compression in the UK. Senior engineering day rates inside the M25 sat at £500 to £700 for most of 2025. In 2026 they have started climbing again, in pockets above £900 for AI-led and platform engineering, driven by scale-up hiring competition and broader specialist scarcity. A UK programme director planning a twelve-month build is staring at a unit cost that has roughly doubled against pre-2022 baselines.


The maturing nearshore model. Five years ago, hiring in Poland meant a single agency placement with a Kraków recruiter and a procurement headache. In 2026 the operating model has settled. UK firms either engage Polish engineers through a UK-headquartered staffing partner on a B2B contractor model, or use an employer-of-record. Both routes are well-trodden. Both have predictable cost, predictable timelines, and a settled legal framework.


The after-taste of disappointing offshore. Most CTOs we speak to have used Indian or Filipino delivery partners at least once. Some are still using them and getting strong results. Many are not. The ones who are not are the ones moving to nearshore Europe in 2026, and Poland is the destination they look at first because the engineering market is the deepest one within a two-hour flight of Heathrow.

Poland is not the cheapest option in Europe.


It is the option where, for a UK buyer, the trade-off between rate, quality, and operational simplicity is the most balanced. That distinction matters. The buyers who learn it have a noticeably easier time with the engagement they end up with.


Why Kraków, specifically

Poland has four serious technology cities:


  • Warsaw, the capital, is the centre of financial services and home to most global capability centres


  • Wrocław is the strongest manufacturing and embedded systems hub


  • Gdańsk and the Tri-City sit at the centre of Polish maritime, logistics, and FinTech


  • Kraków is the one we send most of our UK clients to Kraków matters because of three concrete things.


It hosts the largest concentration of business-services capability in Central and Eastern Europe. The most recent ABSL Poland sector data places more than 90,000 services-sector professionals in Kraków alone, with technology functions accounting for a clear majority. That density is what produces the bench depth a UK buyer needs when they have to replace one engineer on a Tuesday and start the new one on a Monday.


It is a graduate market. AGH University of Science and Technology and the Jagiellonian University put out roughly six thousand technology, engineering, and mathematics graduates a year between them. The Polish equivalent of a Russell Group education in computer science exists in Kraków at scale, and it produces the kind of engineering background that pattern-matches to what a UK hiring manager is used to seeing on a CV.


It has the deepest enterprise platform community in Poland. Kraków has been the European outsourcing destination of choice for SAP, IBM, Cisco, and Capgemini for over twenty years. That history produced a layered, certified engineering population the newer Polish cities have not yet built. If you are hiring a senior SAP specialist or a ServiceNow architect, Kraków is where the supply concentrates.


Our own Kraków office sits in High5ive on Pawia Street, in the business district north of the old town. We chose it deliberately, in the same way most UK firms operating here have. The combination of office density, candidate flow, and proximity to the universities is what makes a permanent presence in Kraków commercially defensible.


Without local presence, this market is hard to operate in well. With it, the operational maths is straightforward.


What you will actually pay

The most-asked question in any first conversation is the rate question.


Buyers want to know what a Kraków engineer costs in 2026, and how that compares to what they are paying in London. The honest answer depends on three variables: seniority, specialism, and the engagement model.


The table below summarises the ranges we see in active engagements in May 2026, cross-checked against published UK contractor data from IT Jobs Watch and Contractor UK.

The UK figures align with current published medians: Senior Developer median £550, Cloud Architect median £646, AWS Architect median £600, AWS Solution Architect median £564. London commands a 10% to 18% premium over the national rates. ServiceNow architects sit at the high end because they fall into the published "specialist enterprise architect" category that can exceed £900 per day.


Permanent loaded cost, UK vs Kraków

These are working ranges, not guarantees. A specific engagement may sit outside them. But they are the numbers a UK CTO can sensibly plan against when modelling the cost of a hybrid team for the second half of 2026.


The specialisms that cluster in Poland

A common mistake is to treat nearshore Poland as an undifferentiated talent pool.

It is not. The Polish IT market has clear strengths and clear gaps. Knowing which side of that line your roles fall on changes the engagement before it starts.


Nearshore Poland is strongest in:


  • Enterprise platforms, covering ServiceNow, SAP S/4HANA, and Microsoft Dynamics 365, which all have settled certified communities in Kraków, supported by twenty years of multinational outsourcing infrastructure


  • Java backend engineering at senior level, a function of the Polish university curriculum and the historical concentration of banking and capital-markets work


  • Cloud engineering on Azure, unusually well represented because of the Microsoft partner ecosystem in Kraków and Warsaw


  • DevOps and platform engineering on Kubernetes, mature for clients running their own infrastructure rather than managed services


  • Data engineering on the modern stack (dbt, Airflow, Snowflake, BigQuery), which has emerged strongly in the last three years


Polish nearshore is weaker in:


  • Senior applied machine learning and MLOps, scarce here as it is almost everywhere in Europe outside London, Paris, Munich, and Amsterdam


  • Senior product engineering at the staff or principal level that combines deep technical breadth with product judgment, harder to source than the equivalent in the UK because the Polish market historically rewarded specialism over generalism


  • Native English copywriting, technical writing, or developer-relations roles, for obvious reasons


If your roles cluster in the strong areas, Poland is the answer. If your roles cluster in the weaker ones, Romania, Bulgaria, or staying onshore in the UK may serve you better.

Time zone, language, and the question of fit

Polish working norms are closer to UK norms than any other major European nearshore market.


The time zone is one hour ahead of London for most of the year. The standard working day runs 09:00 to 17:00 or 18:00 local, giving you a seven to eight-hour overlap with a UK team. Stand-ups, design reviews, retrospectives, and ad-hoc Slack conversation all work without the friction that a five-and-a-half-hour Indian time gap produces.


English-language proficiency is high. Poland sits in the upper band of the EF English Proficiency Index, with most graduate-level engineers in Kraków working comfortably in English as a daily business language. Technical English (the kind that matters when an engineer has to read a Notion runbook, raise a clear pull-request description, or join an architecture conversation) is consistently strong in the candidates we present.


Working culture is the part that surprises some UK buyers and saves them money.


Polish engineers, in our experience, are:


  • More punctual about deadlines than the average UK or US engineer

  • More conservative about scope creep, which protects estimates

  • More direct in technical disagreement, which surfaces problems earlier

  • Less prone to over-promising, which closes the gap that some UK firms have learned to expect from offshore arrangements


The cultural distance is small enough to be productive, in other words, and large enough to be useful.


How you actually engage Polish engineers

This is the section that gets the most questions in our first calls, and the section where most early-stage buyers waste two or three weeks before settling on the right model.

Polish employment law applies

The B2B contractor model is dominant for engagements under two years and is the route most of our UK clients take when starting. It is fast to mobilise, simple to terminate, and the rate transparency is straightforward.


The EOR model is more expensive on the headline rate (because the engineer becomes a permanent employee with the full Polish employment cost stack) but it gives the UK firm a longer hold on the engineer and a cleaner story for IR35 and DAC6 reporting.


The captive entity model has the lowest unit cost over a five-year horizon. It only makes commercial sense for teams of more than twenty Polish engineers, which is a different conversation than this guide is built around.


One important caveat. Tax and IR35 considerations sit alongside the engagement-model decision. The B2B contractor route through a UK-fronted staffing partner is generally outside IR35 by design, because the engagement is between two corporate entities (your firm and the staffing partner) rather than between your firm and an individual. The EOR model is outside IR35 too. None of this is legal advice. All of it should be confirmed with your tax counsel before the first engagement is signed.


Three traps UK buyers fall into in their first Polish engagement

We see the same three mistakes from first-time buyers often enough that they are worth naming.


Trap 1: Treating the Polish engineer as a cheaper version of a UK engineer.

They are not. They are a differently-trained version of a UK engineer who happens to cost less. The engineering culture in Poland rewards precision, specialism, and documented reasoning. It does not reward the rapid-prototyping, scope-flexible posture that some UK startups depend on.


If you brief a Polish engineer as if they were a UK contractor, you will get good work that takes a week longer than you expected and that follows the brief literally rather than the brief's intent. The buyers who recalibrate their briefing style in the first month get the team they wanted. The buyers who do not, do not.


Trap 2: Under-investing in onboarding.

The temptation, when a team mobilises in five weeks, is to skip formal onboarding because the project is already late.


This is a false economy.


A Polish engineer onboarded in three structured weeks, with a UK technical lead spending two days a week in Kraków at the start of the engagement, outperforms a Polish engineer dropped straight into the sprint by a multiple over the first quarter. The travel cost is trivial against the velocity it buys you.


Trap 3: Using the wrong engagement model for the engagement length.

If you start with a B2B contractor model on what turns out to be a three-year engagement, you will eventually face higher attrition, more administrative drag, and a rate creep that an EOR or captive structure would have avoided.


The decision is reversible. The reversal is expensive.


Better to spend an extra fortnight at the start choosing the right model than to switch eighteen months in.


Poland versus Romania, Bulgaria, and Hungary

Most UK buyers we speak to are not choosing between Poland and the UK. They are choosing between Poland and another nearshore EU country.


The question of which one is right is the question that closes most of our first calls.

A simple decision rule. Map your roles against the strengths table above:


  • If your stack is more than 40% Microsoft platforms, ServiceNow, or SAP, Poland wins by default


  • If your stack is concentrated in cost-sensitive backend or DevOps work, look at Bulgaria first


  • If your stack is a high-volume general developer build, look at Romania first


  • If your stack is hyper-specialist at the senior platform end, look at Hungary first



What a good first engagement looks like

A first Polish engagement should be modest, time-boxed, and structured to teach you something.


The shape:


  • Cohort size: 3 to 6 engineers in the first cohort (6 is an upper bound)


  • Duration: minimum six months (the learning curve does not pay back inside three)


  • Engagement model: B2B contractor for the first cohort, with the option to transition to EOR or captive once you know enough to make that decision well


  • UK-side investment: a named UK technical lead, with two days a fortnight allocated to the Kraków team for the first quarter


  • Success benchmark: by month four, the team should be producing the same velocity per engineer as an equivalent UK contract team, at roughly half the unit cost, with operational overhead measured in hours per week rather than days


The UK side of the engagement matters as much as the Polish side.

A named UK technical lead, on the ground in Kraków at the start, is the single highest-impact investment you can make. The buyers who carve out that time get teams that ship. The buyers who do not, get teams that bill.


What to do next
